The Challenge
Our client’s business was operating at an unacceptable Return on Invested Capital (ROIC), and as a result, required a step change in business performance.
The goal was to rapidly improve the ‘bottom line’ to make the business sustainable.
One of the areas contributing to the poor performance, was the ineffectiveness of the existing Asset Management program and the organisation design implemented to support this program.
The Solution
EnterpriseIS was engaged by our client to conduct an Asset Management Evaluation. The results of the evaluation, then formed the scope for the site’s Asset Management Improvement Roadmap which included:
- Develop, document and implement new efficient Maintenance Work Management business processes
- Review and restructure the maintenance organisation aligned to the business goals and supporting the delivery of the newly developed business processes
- Identify and implement KPIs to monitor performance
- Identify and clearly understand the critical to operation equipment and manage based on risk
- Implement strategies and tactics for all operational equipment.
The Results
- A restructured Maintenance department
- The new Maintenance Manager and Maintenance Planner/Scheduler were coached and mentored into their roles
- Maintenance Work Management processes developed and implemented, supported by maintenance and operations
- Critical equipment identified, failure modes understood, equipment strategies and tactics implemented
- A 50% reduction in Maintenance PMs through criticality and risk based maintenance
- A significant contributor to the site meeting a 15% ROIC target within 12 months.
