The Challenge
Our client’s business had completed a step change program with the focus on improving ‘bottom line’ performance of its operation.
One of the areas of improvement the program identified was the need to improve the efficiency of the existing Maintenance organisation, along with the quality of business processes, standards of operation and tactics used on site.
The Solution
EnterpriseIS was engaged to conduct a Maintenance Evaluation.
The results of the evaluation formed the scope for the Site Maintenance Improvement Plan, to:
- Develop an overarching ‘Maintenance Policy’ that outlined the how the Maintenance department will function
- Develop, document and Implement new Maintenance Work Management business processes
- Set the minimum standards required to operate the new business processes
- With education and coaching, align the maintenance organisation structure to support delivery of new business processes
- Identify and implement the required KPIs to monitor and improve performance
- Improve equipment reliability and organisational effectiveness
The Results
- Critical equipment was identified, and failure modes understood through FMECA’s
- Maintenance Work Management processes were implemented and supported by maintenance and operations
- Maintenance Planners and Schedulers were coached and mentored into new roles
- A 30% reduction in scheduled recurring maintenance hours based on criticality
- A 40% reduction of the maintenance backlog through cleansing and discipline.
